Some mentoring programs put every dev in a little box, package it up and ship it to everyone. This just doesn't work. Each dev has various level of experience, desire to learn, and aspirations and that is easy to identify, just ask. The less obvious is the magic HOW question. HOW did they get that experience, HOW do they learn, HOW do they want to get to a certain career position. This is where the "We suck" starts to come out. A good dev isn't always a good mentor, and a good mentor MUST be a great dev.
